We have tested - and validated - the organisation in Agile multi-squad mode in order to maximise fluidity, impact and success. We’ll explain how we did it!

A strategic context and unified governance

On March 19, a first kick-off launched the Squad Conquest by EER, to meet a strong conversion challenge on the EERi route. This first foundation laid the foundations for an agile platform, bringing together multidisciplinary skills around a clear product objective and creating initial synergies between the different teams and squads.

In addition, a second kick-off was held at the end of June to extend this dynamic to the entire “Relationship Entry” product, by integrating the three courses:

  • Instant mobile travel
  • The cross-channel web/agency journey
  • The 100% agency journey

This organisation is now based on a unified governance, supported by a single OP, which guarantees the strategic coherence of the product and aligns the different squads, business lines, network and marketing around a common and value-orientated vision.

 

A new way of working at product scale

In a few months, the Conquest By EER platform has generated a dynamic product in its own right.

While the business lines were already involved in the agile rituals of manufacturing squads, the current structure now allows them to work at the scale of the “Relationship Entry” product, with:

  • A cross-functional product team, divided into several squads but aligned around the same objective,
  • Dedicated bodies to steer the global roadmap, monitor cross-business requests, arbitrate priorities,
  • A visual board on the stage, giving everyone a shared reading of the objectives, problems and delivery plan,
  • Acquisition campaigns built in direct connection with the projects produced (Tour de France, Campus, Sponsorship, etc.), to ensure consistency between what is built and what is activated.

It is this organisation that has enabled a rapid ramp-up, with topics launched in the first few weeks, increased mobilisation of teams, and, above all, a shared vision of the value to be delivered around the product.
 

An inspiring organisation

This stage embodies a cultural transformation: that of the “product at the centre”, of real (and not theoretical) agility, and of a living multi-squad collaboration, in which each contributor acts in full awareness of his role and its impact. 
An organisation to replicate wherever the challenges lend themselves to it. Think plateau. Think product. Think synergies.
